    When Klarna disclosed that its AI assistant did the work of 700 full-time agents and added ~$40M in projected annual profit, the market read it as "OpenAI is amazing." The structural read is different.

    What Klarna actually owned:
    • L1: Every customer's transaction history, return pattern, dispute record.
    • L5: The decision tree of refund/dispute/escalate, built over a decade of being a payments company.
    • L8: Every resolution feeds back into the system. Month 2 is smarter than month 1.

    What OpenAI provided: L2. Rentable. Swappable. Cheap relative to the labor it replaces.

    Law III in production. The model is the least defensible part of the stack. The moat is that Klarna already had the data, the workflows, and the regulated payment context. A pure-play "AI customer service" startup with no L1 cannot reproduce this.

    The era shift. This is Era 4 (The Workspace) arriving early in one function. AI orchestrates, a small human team supervises. Per-seat economics in support are over. Every CX SaaS priced per agent is structurally exposed.
